Start With Your Time, Not Your Tasks

ISSUE 15 · OCTOBER 8, 2026

Ask a project manager where last week went and you'll get a confident answer. Peter Drucker spent decades watching executives do exactly that, and he reported that the answers usually didn't match the record.

In The Effective Executive (1967), Drucker opens his case with the calendar, not the to-do list:

“Effective executives, in my observation, do not start with their tasks. They start with their time. And they do not start with planning. They start by finding out where their time actually goes. Then they attempt to manage their time and to cut back unproductive demands on their time. Finally they consolidate their ‘discretionary’ time into the largest possible continuing units.”

That's three steps, in order. Record where the time actually goes. Manage it, which means cutting the demands that don't earn their place. Consolidate whatever is left that's really yours into big, unbroken blocks. His reason for starting there is blunt: time is the scarcest resource, and unless it is managed, nothing else can be managed.

The first step is the one people skip, and it's the one the mismatch Drucker found is about. Your memory of the week is a story. A log is a record. They differ more than you'd expect, and the difference is where the leverage is.

Once you have a log, go down it with three plain questions for every block. Did this need to be me? Did it need to happen at all? Did it land at a time that cost me something? A good chunk of any PM's week is a standing meeting that no longer has a decision in it, a question only the PM was asked because the PM always answered, or a status update that could have been a line in the daily report.

The third step is the one that matters most on a project. A submittal review, a buyout leveling or a look-ahead schedule needs an unbroken stretch of time to do properly. A day chopped into twenty-minute pieces by calls and texts can have eight hours in it and no usable ones. Drucker's word for what's left is discretionary: the time that's actually yours to control. His point is that it only becomes useful when you gather it into large continuing units, because small driblets of time are no time at all.

Something to consider A paper log works, but most people quit by Wednesday. A wearable AI recorder, such as a Plaud NotePin or a Pocket, can do the recording for you: clip it on in the morning, and it captures your day, then transcribes and summarizes it. Hand a week of those transcripts to an AI tool and ask the Drucker questions. How many hours went to calls, site walks and sit-down meetings? Which topics kept coming back? Who pulled you off what you were doing, and what was the longest stretch with no interruption? Unlike a calendar, it catches the hallway conversations and the drop-ins. It won't tell you which of those conversations mattered, and transcripts get names and details wrong, so skim before you trust a total. The bigger issue is consent. Some states, including California, Illinois, Massachusetts, Maryland, Pennsylvania and Washington, require everyone's consent to record a private conversation. Tell people, get their okay, and check your company's policy first.

So try this. Before you start logging, write down one guess: what share of last week went to work only you could do? Then record the next five working days as they happen, in 15-minute blocks, not from memory at the end of the day. Compare the guess to the log. Then pick one two-hour block next week, protect it, and see what gets done in it.

Steel Market Snapshot

Early October 2026 — beams ended their two-month hold. Tube made it four hikes.

WIDE-FLANGE BEAMS

MILL UTILIZATION

Wide-flange beams are $1,750/net ton. Nucor-Yamato's Oct. 1 price list, which replaces the Aug. 3 list, puts common sections at $87.50/cwt, RMS included. That's up $2.50/cwt, or $50/ton, ending about two months of flat beam pricing. Steel Dynamics' Columbia City list, also dated Oct. 1 and marked “Revised: Pricing increase,” carries the same $87.50. Every line I compared moved the same $2.50: C15 channel $88.50 (from $86.00), MC12/13/18 $101.25 (from $98.75), L8 angles $98.75 (from $96.25), and S-shapes $112.25 (from $109.75), about $2,245/ton.

Tube is the bigger story. Nucor Tubular raised HSS, mechanical and piling $100/ton effective immediately on Sept. 29, with orders already on its books price-protected for shipment through Oct. 23. That's the fourth increase since July: $60 on July 21, $80 on Aug. 7, $80 on Sept. 9 and now $100. $320/ton in ten weeks. A bid carrying HSS at a September number is $100 short.

Freight moved again. Nucor-Yamato's truck fuel surcharge is 57% for October, up from 47% in September. Steel Dynamics' is 53%, up from 51%, and its railcar CFE rose to $1.24/mile. Last issue flagged SDI's freight flipping above Nucor-Yamato's. This month it flipped back, by four points, at a higher level for both. The raw materials surcharge was last posted at $299/ton (Sept. 15).

What to watch: Labor. The 30-day extension with U.S. Steel and Cleveland-Cliffs ran out Oct. 1. The USW said Sept. 21 that it would move to rolling 48-hour extensions if no tentative agreement was reached. Its Sept. 30 update says U.S. Steel “has not moved from its opening wage proposal” and that health care remains the sticking point; no agreement had been reported as of that update. Mills are running well: AISI put capability utilization at 80.5% for the week ending Sept. 26, on 1,845,000 net tons, up from 77.9% the week before and 3.9% above the same week of 2025. On demand, the latest Dodge Momentum Index reading I could verify is August's 282.0 (+4.2% year over year), with commercial planning down 18.9% once data centers are excluded; I did not find a September release yet. For precon: add $50/ton to any beam number built on the August lists, price HSS off the Sept. 29 letter, quote freight off the surcharge in force when the truck rolls, and keep bid validity short until the U.S. Steel talks close.
